Period

Phase I: 03/2024 – 04/2025 · Phase II: 04/2025 – 05/2026

Effort

Phase I: 400 PT · Phase II in flight

Team

Core team of 15 (incl. 4 Aventario); 200 people across 110 sub-projects

Client profile

Global pharma group. Approximately 110 departments newly created or restructured by a predecessor program. A high-fidelity view of the existing IT landscape — and a path to a target architecture — was needed across all of them.

Challenge

Map and assess 9,000 systems across 110 capabilities, define IT system standards per (sub-)capability, develop a roadmap to the target landscape, and put in place a governance handbook for continuous evolution. Negative sentiment carried over from a predecessor project had to be turned around.

What we did

  • PMO support for the umbrella program and project management for all 110 sub-projects
  • Assessment of the current IT landscape; recommendations per (sub-)capability including budget and investment planning
  • Definition of IT standards and the target IT landscape
  • Status and progress reporting across the sub-project portfolio
  • Authoring of the IT landscape management handbook
  • Stakeholder management strategy: early involvement and continuous exchange with all relevant parties
  • Governance design: roles, responsibilities and processes for sustained steering

Result

Phase I delivered and signed off. Full landscape analysis completed, target architecture and IT standards defined, roadmap and governance handbook in place. Phase II in delivery.
